Ask most organisations why their AI pilots failed and they'll point to the model, the vendor, or the budget. Rarely do they point to their data. But in our experience across 100+ engagements, poor data quality and governance is the number one silent killer of AI value. Here's why — and what to do about it.
Most enterprise data environments have accumulated years of technical debt. Definitions are inconsistent across systems. Data is siloed by business unit. Quality is variable and unmeasured. Lineage is opaque. When you try to train an AI model — or even run a simple analytics dashboard — on data in this state, you get outputs that nobody trusts. And AI that nobody trusts gets abandoned.
Data governance is not a compliance exercise. It's the set of people, processes, and policies that ensure your data is accurate, consistent, accessible, and trustworthy. Concretely, this means: knowing who owns each data asset, having agreed definitions for key business terms (what does 'customer' actually mean in your business?), measuring and improving data quality, and understanding how data flows from source to consumption.
You don't need to boil the ocean. Start with the data that matters most for your target AI use case. First: define the entities. If your AI use case involves customers, make sure every system agrees on what a customer is and how they're identified. Second: measure quality. You can't improve what you don't measure. Build a simple quality dashboard for your key data assets. Third: establish ownership. Every critical data asset should have a named owner who is accountable for its quality.
The best data governance programmes we've seen are lightweight, pragmatic, and business-led. They don't try to govern everything — they focus on the data that drives the most value. They use automation to enforce rules wherever possible. And they create a culture where data quality is everyone's responsibility, not just the data team's problem.
If you're planning an AI initiative, build a 4-week data readiness assessment into your timeline before you start model development. Understand the quality and governance state of the data your AI will depend on. Fix the critical issues. Then build. You'll ship faster, with less rework, and produce AI that people actually trust and use.
GOSOL's Data Strategy team runs rapid data readiness assessments to help you understand your current state and prioritise the fixes that will unlock AI value.
